There is a lot of material around shifting quality left. However there is no one single place which explains all the steps that should be adopted. I would like to share my experience and learning of converting a project that had 1500+ end to end tests and waterfall processes into a test pyramid model with Agile concepts. The challenges in implementing changes in a large enterprise world and the step by step solutions will be explained as part of the presentation.

I will be describing the challenges and the steps adopted at technical and people level in a project to improve the story turnout time that had a lot of quality concerns due to misconceptions around Agile practices. The environment was very defensive towards changes and showed no interest in learning and improving.

I adopted multiple steps to win over the scenario on trial and error basis.

The process involved creating milestones and breaking those into smaller achievable goals:
1) Fixing regression tests that was always red and moving it to the main pipeline
2) Moving QAs to sit in between developers
3) Jenga game to demonstrate QA Dev collaboration
4) Reviewing cards before kicking off
5) Removing unwanted E2E tests which were around 1500 in total by creating a list of tests which had equivalent unit tests
6) Capturing the code coverage at the unit and integration level and identified the backlogs
The people behavior was the last due to non-corporation from the QA team for which I had to win over the QA manager by making it clear that nothing was forced down on the team without consent

Overall, the presentation will explain how to implement disruptive changes optimally.
